When the Business Needs Controller-Level Support

Rapid growth has a way of exposing every weak spot in the accounting function.

The monthly close takes longer than it used to. Reports show up late, or not at all until someone asks twice. The same errors keep reappearing, month after month, even after you think they've been fixed. Your bookkeeper is buried, you're getting pulled back into transactional details you thought you'd left behind, and somewhere in the back of your mind you're wondering how AI is supposed to be making all of this easier.

The usual move here is to hire another bookkeeper. More hands should mean more capacity; however, adding someone else to enter transactions doesn't fix a close process that has no real structure, or reports that no one has reviewed for accuracy before they land on your desk.

A familiar pattern

Picture a company that has grown from $500Kto $5MMmillion in revenue over three years. The books were fine when it was smaller: one bookkeeper, a simple chart of accounts, a close that took a few days. Now there are multiple entities, inventory across two locations, a line of credit with covenants to track, and a board that wants monthly financials it can actually rely on.

The bookkeeper is still good at the job. They’re just doing the work of one person while the company has quietly become the size that needs three. Nobody is reviewing her work before it goes out. Nobody has looked at whether the close process still makes sense for a business this size. When a number looks off, it gets fixed in the moment instead of being traced back to its cause.

What a controller does

A controller sits above the day-to-day transaction work and looks at the accounting function as a whole. That means:

  • Reviewing the work before it goes out the door, not after someone notices a problem
  • Building and enforcing a close process that gets faster and more reliable over time, not slower
  • Creating efficiencies and streamlining processes to have better control over cash.
  • Clarifying who owns what, so work doesn't fall through the cracks or get duplicated
  • Making sure the numbers leadership relies on are actually accurate

They also connect the accounting function to the decisions it's supposed to support: budgeting, forecasting, cash planning. A close that's accurate but disconnected from how the business plans ahead is only doing half the job.

Where AI fits, and where it doesn't

AI genuinely helps here. It can speed up reconciliations, flag transactions that look unusual, and draft a first version of a management report faster than a person could type it. That's real-time savings, and it's worth using.

A Controller can help find the right AI tools, but AI will never replace the judgement needed in running an accounting department. Someone still must look at what AI produced and decide if it's right. Someone still must maintain the controls that keep errors from slipping through and decide if a number is solid enough for leadership to act on. That judgment call isn't something AI can make. It can draft the report, but it can't own what's in it.

The bookkeeper hasn't failed

This is worth saying plainly: needing controller-level support isn't a sign that your bookkeeper has done a bad job. A strong bookkeeper can do excellent, careful work and still need someone reviewing it and setting direction. The skill set is different. Bookkeeping is about accurate, timely execution. Controllership is about oversight, structure, and judgment across the whole function.

The company hasn't gotten worse. It's just gotten more complicated, which is what growth does.

Right-sizing, not building a department

The goal here isn't to build out a full corporate finance department with layers of staff. Most growing businesses don't need that, and it would be overkill. The goal is to add the right level of financial support for where the business is at the moment, and to keep adjusting that as it keeps growing.

Sometimes that looks like a part-time or outsourced controller reviewing the books and tightening the close process. Sometimes it's a full-time hire once the complexity justifies it. What it should never look like is leaving a good bookkeeper to carry oversight responsibilities that were never part of the job.
